Hey everybody, welcome back to the show. Today I’m I’m excited. We’ve been talking about AI a lot lately. And today I’m here with Austin Netzley. He is really an expert, one of the sharpest people that I’ve talked to in the AI space in regards to how you fit into the operations of your business. Like there’s a ton of people that are using AI that it’s like caveman with laser gun. They’re just like whipping stuff around and having a good time and doing some stuff that isn’t relevant to the business. That’s not what we’re going to talk about today. We’re going talk about how to build an AI.

Yeah, man. Really excited for for this stuff. And so before we jump in, why don’t you tell us a little bit about your your background?

Austin Netzley (00:45.026)
Yeah. So I started out as an engineer in the corporate world and I was working down that path and a couple of years in, I was like, wait a minute, I’m not jealous of anybody ten, twenty, thirty years down the line. So I learned about this thing called entrepreneurship and I was sold the this allure of freedom and wealth and impact and growth and really controlling our own destiny. I was like, That’s it, that’s what I want. And then I started my first business and you know, most people listening have probably started their business by now that you realize, wait a minute, at the beginning, that’s kind of a lie.

Right, or at least it was for me. I didn’t have any freedom. I wasn’t making much of any money. I was working my butt off eighty hundred hours a week and I was grinding myself to to the bone. And I I didn’t have any things that I initially started with. And then I took a step back and I was like, wait a minute, there has to be a better, smarter way to build and run a successful company. I saw people thriving, that had a great life, that had money, that, you know, were doing things that they enjoyed, that were able to travel, had a great family. I’m like

What are they doing that I’m not? And I started to learn about systems and leverage and great operations. And that led me on this journey to really master the game of business in the way that I see it and the way that that that we kind of teach running it. and that’s led to a lot more freedom and going from being so burnt out where I had to call 911, not once, but twice from having anxiety attacks, from just like hustling and grinding. And I was in my mid-20s. I should have been at my peak health-wise. I came out of college football running, you know, marathons and different things.

So my doctor literally told me I was the healthiest person in this in his office, but I was killing myself from the inside out by working too much and just being so stressed out and everything. So by the time I had to call 911 twice, I was like, all right, I really got to shift here. And that led me on this journey to really again, master the the principles of business in a healthy way. And that’s what we’ve been teaching for the last, you know, eight plus years after I’ve ran now. I think I’m on my sixth business, and each one was a random stepping stone to the next that

help help us you know do what we do now.

Yeah, that’s great. I and I think that engineering mindset is really important for to you have this knowledge to share with other people because not a lot of a lot of people, as you know, end up working themselves into self employed jobs. So they might be the CEO, but they’re also the chief bottle washer, right? And what ends up happening is they might build a better income than what they had when when they worked for somebody else, but they’re very much a slave to the business and and kind of chained in there. And it usually happens through

brute force and hustle, not necessarily a systematic approach to running the business. And so y you and I are the same in that regard. We try to help people get to the kind of, you know, break the chains and get to that next level, which is which is what everybody got into business for in the first place was to become a a business that can run itself, you know, not necessarily forever and you’re the chairman of the board and you never do anything, but certainly for at least a week or two at a time so you can go enjoy the world and have a little bit more control over your life. At least that’s that’s the that’s a step up from

being chained at the job every single day, right?

Absolutely. Absolutely. I mean, yes, we like we we work with a lot of people that still want to work hard, but they want to do so in control. They don’t want to be stressed out and reactive and taking away from family time and losing their health in the process. They want to work on hard things, but hard things that they enjoy, hard things with a purpose, right? So we have some clients that still wanna work forty, fifty hours a week, or actually a lot of clients wanna work forty hours a week.

But like just not sixty and not eighty and not on a lot of admin things or things that they hate. They wanna really be in their zone of genius. And once you’re building a thriving business and you’re in control, you actually do want to work towards a big mission because it’s fun and you have the great people and profits around you.

Yeah. So let’s talk about like how to get out of the day to day. Let’s talk about that a bit.

Austin Netzley (04:26.274)
Yeah, yeah. Well, first of all, you need to start with the mindset, right? It’s like the the hardest piece of business, or one of the hardest pieces, is with each level, you have to shift. You have to shift your identity, your actions, your beliefs, and everything. And the mindset is the key thing. So when you start your business, you do have to be the chief everything officer. You have to do the marketing, the sales, the team, the the the the doing of the of the production of whatever whatever you’re doing. a lot of your audiences in the real estate space. So like

You’re just wearing all the hats. You’re the project manager, you’re the key leader and visionary, you’re the key operator, you’re all the things, right? But over time, you start to have to get leverage. And to get leverage, you need to let go of certain things, you need to lead other people to a certain result, you need to delegate effectively or put systems and people in place. And that that is a really hard shift because you got to that first level of success by doing things yourself. But to get to the next level of success,

you need to be able to let go and then to the next level, you need to be able to lead, which those are all very, very hard transitions. So we call those the valleys of death. So the first thing is is to to realize that transition and make the mental break first. And then we can get into the strategy changes that you need to make and then the operational changes you need to make from a systems and people standpoint.

Yeah. In my experience, a a big decision for people to make is like people they need more revenue in their business to afford to hire other people, right? So it’s this commitment to I okay, I’ll outsource this to somebody else, but I have to pay for that. And so there has to be this decision that’s made to increase usually marketing spent marketing and sales spend so that you can afford to build that team up. That that’s kind of how you buy back your time is through a additional leads, right?

not necessarily. All right. So what we are always looking at is what are the key levers in the business. When we come into a business, and most of the companies that we work with are between five hundred K per year and ten million per year, and we come into a business, we’re looking at what’s working and what’s not. And most of the time, there’s about forty percent of what a business is spending their time, their teams focus, their money on, it’s just not really working or it’s not aligned. So if we could just cut

those things out that are not super effective or not working and focus more on the things that are across the board from a from a you know d on the the delivery side and production side, on the sales side, on the marketing side, we just want to double down more on on on what works. But it’s usually not go and spend more. Usually there’s a lot of low hanging fruit to make the team much more efficient, which leads to more profitability there. That means again just cutting out things that are that are pure waste. So we’re usually not

adding expenses before we’re finding opportunities to grow revenue and grow profitability just through strategy and focus levers.

That’s great. And one of things that that I heard you talk about recently was this everybody you know is jump there’s some people that are jumping on the AI bandwagon as if there hasn’t been a lot of opportunity for automation over the years, right? So kind of it they they go hand in hand, right? There’s a lot of ways to automate things, systematize things, and AI is exponentially, you know, pushing that forward. But talk about that kind of balance between, you know, automations, maybe with CRMs or other tools that are out there that

that have been around for a long time that people aren’t necessarily taking advantage of. And then, you know, accelerating that I guess with AI. Just kind of talk about that dance between AI and automations that are not necessarily I’m sorry, automations and system systemization that is not necessarily AI focused. and then using AI as a catalyst for moving way faster.

Yeah, I I love this conversation because most people aren’t talking about this. Like AI is getting all the conversation right now, but AI is actually only like the last ten percent. All right. So a couple things on this. Number one, we only want to automate in AI if I a business that’s healthy and operations that’s healthy. So we always f start with the strategic elements to make sure, hey, are we set up for success here? A lot of people are starting all these different tools or hiring different resources to go and build all these things on top of a shaky foundation, on top of a a a

crappy business, if you will. We really want to build on a healthy business. So we always start with the strategic elements first, right? That’s the first thing. The second piece is what you have to realize is everything that you do in your business is and should be a system. Everything from hiring people to firing people to managing people to managing projects to handling payroll to having you know a project be completed to creating a a blog post like literally everything in your business

Mm-hmm.

is and should be a system. Now, the best forms of systems are not AI. The best form of systems are actually automations because automations are just very linear. There’s an input and there’s an action that happens, right? There’s a lot more variability when we bring in other more complex systems, such as AI, right? AI is actually the last piece that we bring in for the final 10%, but it gets again so much of the of the allure of things and it has made things much easier and faster, but you’re exactly right.

automations and really leveraging systems has been around for years and years and years and most business owners are still relying on all the systems being mostly in their head or in their team’s head that is super efficient but there’s basically four levels of of AI and automations there’s from a hundred percent manual all the way to a hundred percent autonomous okay the the step one is hundred percent manual step two is

It’s human led, but AI or automation supported just to make things easier and faster. That’s like the 8020. You can get so much more done by just having everything in your business be AI or automation supported. Level three then is where it’s AI or automation first with just a human touch point or human sign-off. And then level four is where just the agent or automation just handles something completely itself. And if you work through that process, you’re getting more and more leverage each time. But it’s really first looking at, hey, are do we have a healthy business? And then

What we what can we streamline and automate first? And then AI’s that sexy thing, but it’s really only ten percent of the game.

Yeah, ’cause a lot of people want to go right to stage four, probably, right. And they’re just like, you’re just going to pour the gas on a fragile infrastructure like it. You’re going to scale chaos ultimately, right?

Hundred percent.

Yeah. Yeah, and it’ll be really exciting at first and people think that they’re winning. Like this is the thing right now. Everybody thinks that they’re winning with AI. And I’m like, show me what it’s actually led to and led to consistently. A lot of times it’s just one-off thing, or it’s like, hey, this tool can can do this. I’m like, great, but what has it done? Like we only focus on addressing the core bottlenecks and issues on things that we will actually use and actually use ongoing.

Right. Yeah.

That’s how to use AI and automations now. Most people are not using that. It’s like it’s it’s funny, it’s like the most productive and effective tool we’ve ever had in our life. Yet what what has it done? It’s added more stress, more work, more time for everybody’s plate. Everybody’s more overwhelmed than ever because they’re not using it in the right way, right?

Yeah. I think there’s probably a lot of scope creep too. Like people it are doing stuff it’s like busy work versus productive work. Like they’re busy doing stuff, creating stuff, thinking about things, whatever. And I’m guilty of some of those things. But if it doesn’t turn into production, then it’s just a distraction.

Yep, exactly. So it’s it’s it’s great to know what’s possible, but we always need to break bring it back to what’s the problem that we’re trying to solve? Is that the right problem? How do we solve that in the most efficient and effective way? If we just do that, that’s the eighty twenty.

Mike Hambright (11:57.632)
Yeah. So what are so how would you describe it what is an AI driven business look like?

Austin Netzley (12:03.65)
Yeah, yo, so we we talk about being AI first. So what does that mean? We need to be AI first from a strategy standpoint and AI first from an execution standpoint. At the end of the day, your business, no matter what business you’re in, is a game of strategy and execution. So strategy standpoint. So is your model built for this new AI age? A lot of businesses are built for three or five or ten years ago, right? Is this kind of archaic in the way that things have to be done or should be done, if you will, right?

From their team structure to the way they deliver to what they offer and all the different things, just from a strategy standpoint, knowing what you know now in the marketplace and where you want to go in the future is your strategy and model designed with AI and automations and the new technology that we have at the core. That’s the first thing. And that’s really hard to take a step back and do because you’re busy running your business, right? And it’s really hard. There’s moving pieces all every day. So you can’t.

Build this new plane as you’re flying one plane, right? So we have to be able to go back to that conversation that we had initially started with. It was like, you can’t really get ahead until you’re free from the day-to-day. So you can actually focus on these right things to focus on. Otherwise, you’re just on the hamster wheel like most business owners, right? So that’s the first one. From a strategy standpoint, are we designed to be set up to win in this new age now and going forward? The second piece is from an execution standpoint is just ultimately for thinking first.

Every single thing that comes up, every system that you have, every project that you do, how can we be AI first and forward with this? How can we leverage AI or automations to make this more efficient, right? And what this will allow you to do once you start to see it, that everything in your business is and should be a system and the best systems are automations and then AI, you can see that, hey, we this used to take eight people to do that. Now I can do this with two people, right? And if you really, really design it, so it’s those two things, but just taking it one step at a time, and here’s the other thing.

not only addressing the core constraints that you need to one at a time, but also doing it on the things that you’re like working on now. Like what are you working on now and how do we amplify that work that you’re already doing and should be doing, but making it much more AI forward. If you do that, that’s going to get you ahead. But a lot of people are trying all these new things and new channels and new tools and new products that are outside of the core of what they’re already doing.

And it’s not what they need to be doing. So start with what you’re already doing and should be doing and build from the inside out in that way.

Mike Hambright (14:32.448)
Yeah. C can you give a couple of examples of like somebody that you’ve worked with maybe that’s shifted from you know, a little bit of chaos, maybe not having the right systems and processes in place, maybe started dabbling with AI and just kind of poured gas on, you know, the wrong thing maybe, and then and then kind of got the right process in place and dialed in.

Yeah, so we have one client who had twenty-two people, I believe, on his team. within sixty days, he was able to let go of eight of those people. He’s expecting to be able to let go of at least another five in the next sixty days just by implementing some of this. So his team costs are down, his profit is up exponentially, and his growth is is is in a really, really fast spot. We’ve got another client who started to adopt this.

not only do they have a new offer that’s helping people do this as well, but in a couple months he went from 60 hours per week down to 32 hours per week. he’s putting a CEO in place of that business. So he’s fully stepping back as the business is transitioning. because he you know we got him free first from the the the wrong things and allowed him to be able to focus on these innovation type things for the business moving forward, that he’s able to do that in a pretty efficient period of time. So the cool thing is is like no matter where you’re at.

In your AI journey and skill set, everybody, almost everybody I should say, feels like they’re behind right now. But literally in 90 days, you can transform your entire operations to double or sometimes even triple your bottom line in a pretty effective way. We’ve got one more client on the operations.com side. They were at eight million and five percent profit margin. They are already after the first six 70 days or so, we see a very, very clear path that they’re going to hit at least 11 million.

so far and at twenty percent profit margin. So they’re adding over one point five million in bottom line net just from the first seventy days of the work that we’re able to do to make the may I first and forward, let alone everything else that we’re doing moving forward.

Mike Hambright (16:30.644)
Yeah. And and and I know you would agree with us. It’s not all about cutting heads, right, necessarily, ’cause I I can tell you that my team has gone from about fifteen to about forty two in the past year and we poured AI on top of it. So I feel like we’re doing the work of like a hundred and forty two just with some things that we’re we were never able to do. Quite frankly, we just could not do without AI.

Yeah, yeah, exactly. And that that last client that I mentioned, they don’t want to h let go of anybody. Like that was their thing. Whereas like the first client I mentioned, he wanted to let go of a bunch of staff, right? So get clear on what what you do want and what will be most efficient and effective for you and your vision, because you’re right, it could be one or the other.

Yeah. Yep. So if folks are if they feel I know a lot of folks feel like they’re behind. Or there’s some people that have started using AI, but they’re they’re, you know, like we said, they’re they’re scaling chaos, maybe. Or I think a common thing is they do this and AI gets them distracted, they just start to go down other paths. So they’re not necessarily growing their business, but they’re doing some things that are kind of interesting, but it’s just not necessarily driving revenue. So maybe just how do folks either start or restart? And let’s talk about folks

like two cases. One is the person that’s not really utilizing AI right now, but knows they should be or should be. Or or the person that is like caveman with laser gun, like they’re going down the wrong kind of path here and it’s not really, you know, mission critical, if you will.

Yeah, yeah, yeah. So couple things. Let’s let’s first talk about that that second path there with that you mentioned is like they’re working on things but it’s not necessarily moving forward. I would just take a step back and just have the have the the question to yourself or you know with one of us to see, hey, are we building this on a healthy business? And a lot of people are missing this right now. They’re just so busy running their business and trying to add on tools that they’re scaling chaos as you put it, that that’s the person.

First step. We can’t over explain that enough. Take a step back, see, hey, is this a healthy business that we’re looking to optimize and scale? And are we able to address the right things? Right. So if you just understand that, that’ll like put you in a better headspace. The second thing is what we say is from an AI standpoint, no matter where you’re at, there’s basically four levels of AI mastery. No matter where you’re at, you want to be clear on where you’re at and be able to get to the next level, the next level. All right. So the first level is amateur, second level is a semi-pro, third level is pro.

And fourth is elite. And very few people actually make it to elite. But if you at least get to pro and go pro in your business, you have to go pro with with AI, you’re in the power position to understand and be able to lead AI or lead automations in AI to make your business truly AI first, that will just set you apart in in your market. So most people are still actually in level one, which is just like using.

Cloud or ChatGBT as kind of a thought partner and they’re just kind of using it as like a better Google, right? Whereas like level two, this is where AI starts to know you and your business and give you custom solutions so that they’re actually good and usable. And step three or level three, pro is where AI and automations are actually doing the work for you. And Elite is where AI and automations actually run the business. Where you’re this there as kind of the orchestrator.

in visionary, but it’s actually running the operation. So you want to work up that ladder. And we’ve got a checklist that people can kind of work through that I can either send you or people can message me about. But just start with where you’re at and go through the checklist item by item. And we could talk about that more if you want. But start to use it to get your own productivity up. And as you’re doing that, start to teach your team how to get their own productivity up and then start to go to your

Core business workflows and then look at the next level, which is full business intelligence. But that that only layers on top of you understanding things. So, as we talked about at your mastermind, which is a great event, by the way, everybody should just be spending time every single week committed to learning and using and developing AI. And if you do, you’ll start to see and be able to answer this question of what is possible with AI and automations. And once you see that the answer is actually pretty much everything.

Then your entire world shifts. So the entire way that you see your business and your team and your operations and the way that you execute in your time, everything shifts and you’ll start to just lean in more and more and just get a little bit more exposure. But you have to actually use it. You have to get your hands a little bit dirty. You have to break some things. Like you don’t learn to be a professional fighter by watching UFC. You have to get in the ring at some point in time, right? And get a little, you know, workout in, get a little beat up. So learn and understand, spend some time on it.

get in there and just start to go and develop and you’ll quickly see, wow, this is actually easier than I thought. And that’s why I’m sharing so many transformations in a two or three month period. If you truly do go pro mentally and then follow the processes we’re talking about.

Mike Hambright (21:15.092)
Yep. And would you give tips? So I think about this all the time. Like in in my organization, I have some other of the leadership team in my in my company that are using AI. But what’s tended to happen is they’ve just kind of set up their own accounts and and they’re doing different things. And me, I’m I’m trying to figure out things that would drive through the company. But I feel like, you know, all the other tools we use, we use we use Asana for a lot of project management tasks and processes and big checklists and stuff like that. We use a CRM for

many, many things that we do, most businesses do, I think, right now, in terms of communications that we we have one unified tool that everybody has access to. It feels like the AI stuff is very splintered right now and people are off doing things in their own kind of silos, but it doesn’t feel like it’s cohesive. And then I have people on my team that are afraid of AI because they’re afraid it’s going to take their job. And I’ve kind of had those conversations with folks. But how do you, as a leader, how do I do something that’s cohesive, that’s across the organization, that feels like it’s

coordinated and everybody doesn’t have their own kind of tools or their own process. I mean, talk a little bit about that because I think a lot of people are in that space where the owner is playing with something and they’re figuring some stuff out, but it’s not necessarily rolling through the through the through the organization like other tools might.

Austin Netzley (22:30.67)
Yep, yep, great question. So a couple things. Number one is right now you’re exactly right. It is totally splintered. There are a bunch of different disparate pieces that over time that will have to to come together. but what I would say is a couple things. Number one, start with just training your team and make it a part of your culture going forward. So what we do is we’re sharing every couple days of hey, here’s what we’re building and working on with AI, and everybody’s kind of sharing and doing that. So we’re just making it a core conversation. So if you are not having it be,

a core conversation, you’re not truly shifting your culture to be AI first because you need to take your team up with you, but they also need to share what they’re doing or what they’re learning and resources and different things. So just make it a part of your culture. The other thing is is like an easy first major step is to teach your team and teach yourself if you don’t know this about skills. Skills are basically the ability to do repeat tasks pretty pretty easily

using basically a a built-in prompt for for lack of better terms. so the cool thing with skills is you can take a lot of what you’re doing and build skills very easily and click quickly in in Claude. There’s also something similar in in ChatGPT that that will help a ton. But then you can have those shared to your other team members. But if you teach everybody on your team how to build and leverage skills for things that they’re doing on a repeat basis, that will be a major step to help them be much more productive.

and then from there, you want a process for creating processes. You want a process for really building AI and automations. And we’ve got a tool that we use with our clients that helps kind of walk them through that, but you can create that on your own as well. but that’s that’s the next one. If you have a process for how you’re going to go and build and deploy things and people can start to understand that, now you have truly AI leveraged people, which is huge leverage. Like it is massive leverage. Like

You every individual is able to two to four X their own productivity, maybe even more once they get up the ladder, if they really learn it. So, like your job as a CEO and founder is now to make your people more leveraged, right? It’s like literally you’re you’re able to, you don’t have to pay them two to four X more, right? And they’re able to get two to four X more done if you really go in and lean in and teach them. And you may not be the best to teach them, but get them a course or get them a consultant or somebody else.

To help make it and you’ll see it really show up in in their productivity. But I would make those couple things, and I’m really what just what just really what I’m sharing here, just make it a culture thing. Like really commit to it, like really lean in. And if you do that, it’s going to just continue to compound on top of each other. Like what we’re able to do now, even versus what we were able to do 30 days ago in my businesses, is night and day difference. Like we used to say, if you look back at where you were as the the CEO six months ago and you’re not kind of

Yeah. I one of the things that you said a lot of people start with with AI is just being like a thought partner. It’s just like, you know, and if you’ve cloned yourself, you’re kind of you’re having discussions with yourself, right? It is what it is ultimately, but it’s it’s a version of yourself that’s efficient and you know, looking outside of the box a little bit more than maybe you would yourself in my experience. And so you know, I think for a lot of folks that are trying to get started is is the the easy thing about AI is you can just have conversations with it, just like

Here’s what I’m thinking, here’s what I want to do, here’s what I do do, here’s our process now. What are some ways that we can make this easier or whatever? So I think it it eliminates the learning curve really fast of what’s possible because you can just kind of talk to it and it’ll give ideas and and quite frankly, you know, in my experience, it’ll throw up some terrible ideas. I’m like, no, I’m not, definitely not doing that, but also some good ones. It’s like, huh, I never really thought about that. What a great idea, you know.

Yeah, yeah, for sure. And but here’s here’s one of the things, is like you have to understand that AI is is a yes person, right? It is a yes man or yes woman, right? It’s going to like if you say, hey, hey, what about this idea? Like nine times out of ten, it’s gonna say, that’s a great idea. A lot of times it’s not. So you have to teach it of, hey, you gotta be my strategic thought, like, you gotta t tell me when a bad idea is bad. You gotta explain things well, like call me out if I’m wrong, yada yada. Like that’s where you really give it context, which is like once you start to really get the most out of.

AI is giving it proper context, giving it proper instructions, having it not be just a yes person, having it use different ways of thinking. There’s a bunch that you can do to actually get it to be provided because it it is infinitely brilliant. Like let’s put it that way. It’s infinitely brilliant, but if you don’t give it proper context and instructions, then it’s at the level of an intern, right? So if you have something that’s infinitely brilliant, but you’re not using it properly, you’re using it literally at step one, just know there’s ten more levels beyond that.

if you are able to communicate with it in in the effective way. Now what you’re sharing is exactly right. You can just chat with it. Like don’t be concerned about anything. You can just ask, right? There’s no no harm in asking and it’ll explain things. And it’ll you can say, hey, explain this to me like I’m a third grader. There we go. Let’s start there. And then you understand it. Then you can, you know, better understand the lingo and and how to build something. So ask it, interact with it, leverage it, but also know at the end of the day, discernment matters. You are still going to have to make the decisions, right? And

What we help people do is go from operator stuck in the business to orchestrator where they’re like, Hey, that’s the vision I want and they know how easy and fast things can be built and then go and do that. That’s what’s possible, but first you’ve got to still know that hey, you’re making decisions, you gotta have discernment on what’s right, what’s wrong, what you should do.
